Pay for Performance: Keep Your People and Your Margins

Flat hourly pay has a built-in ceiling. A technician who’s twice as effective as the person next to him earns the same paycheck, and eventually he notices — usually right before leaving for a shop that pays on commission or bonus. Losing your best people to a pay structure you could have changed is an expensive lesson.

The fix isn’t simply adding commission on top of what you already do. Brad Barron works through how to build a performance model that rewards the behavior you actually want — quality, close rate, and customer experience — rather than raw volume, which is the unintended consequence of too many pay plans. You’ll also learn about the part owners tend to skip: setting pricing that is able to fund the pay plan. Build the compensation on top of prices that can’t support it and it falls apart within a few months.

Finally, Brad will share the best way to rollout your new pay plans – a strategy that will keep everyone excited to start increasing earning, and not start looking for another job.

Key Takeaways:

  • Why flat hourly pay caps performance and pushes your best techs out the door
  • Building a pay plan that rewards quality, close rate, and customer experience — not just volume
  • Making sure your pricing can actually fund the pay plan
  • Rolling out a pay change without triggering an exodus

Who Should Attend: Owners, general managers, sales leaders, and the finance or operations people who own how the company pays.

The Warehouse Is a Profit Center, Not a Storage Closet

Running HVAC, plumbing, and electrical under one roof makes inventory far more complicated than it is for a single-trade shop. Three trades mean three sets of parts, three buying patterns, and more places for cash to sit idle on a shelf or slip off the books. Most owners don’t treat the warehouse as a financial issue at all; it’s just where the parts are kept.

But that warehouse is one of the easier places for money to slip away. Every time a truck has to return to the shop for a part, that’s a technician who isn’t in front of a customer and isn’t billing. A few roundtrips per day across a full fleet becomes real money and lost capacity by the end of the month.

In this session, Brad Barron covers the system his team uses to prevent that: how the warehouse and truck stock work together across all three trades, the purchasing discipline behind it, and the software and reorder points that show you what you actually have on hand instead of guessing. The session closes with open Q&A on the inventory mistakes that cost most shops the most.

Finally, Brad will share the best way to rollout your new pay plans – a strategy that will keep everyone excited to start increasing earning, and not start looking for another job.

Key Takeaways:

  • Why inventory is a profit lever, not just storage — starting with the cost of a wasted trip
  • A warehouse-and-truck-stock system that works across HVAC, plumbing, and electrical
  • Purchasing discipline and reorder points that cut down on dead stock
  • The inventory habits that quietly cost multi-trade shops the most

Who Should Attend: Operations managers, warehouse and inventory leads, dispatch, purchasing, and owners scaling a multi-trade or multi-location business.

Finding, Recruiting & Training Top Talent

There aren’t enough technicians, and everybody in the trade already knows it. The industry is running roughly 30% short of the people it needs, and for every tech actually willing to do the work there are close to two open jobs waiting on one. That gap isn’t closing on its own, so contractors end up fighting over the same few candidates and trying to win them over with a slightly bigger paycheck than the shop down the road. But that doesn’t need to be the case.

Over two days, Brad Barron lays out a different approach. He starts with what the shortage actually costs you, in plain numbers: what a bad hire and the turnover behind it add up to, which is something most owners have never sat down and calculated. From there he moves to recruiting that doesn’t depend on job boards — referrals, community presence, and using your own technicians to bring in new people, since candidates trust the people already doing the job more than they trust company messaging.

Then Brad walks through the in-house training school his company built: what it costs, how manufacturer accrual dollars cover most of it so it isn’t out-of-pocket, and how it gets new hires productive sooner. Training here isn’t just a way to bring people in — a clear career path is what keeps a strong technician from leaving the next time a competitor offers slightly better pay.

Key Takeaways:

  • What a bad hire and steady turnover actually cost you, in real numbers
  • Recruiting that doesn’t lean on job boards — referrals, community presence, and your own techs
  • How to stand up an in-house training school largely funded by manufacturer accrual dollars
  • Using a real career path to keep good people from leaving over a small pay bump

Who Should Attend: Owners, general managers, HR and recruiting leads, training managers — anyone who owns headcount or turnover.
